Ben Neighbors explains how to transition from a time-intensive one-on-one training model to a scalable group training system. He emphasizes shifting the focus from rigid skill-level grouping to age-based grouping and selling comprehensive programs rather than individual sessions to maximize revenue and reclaim personal time.
All right, what's going on, coach?
It's Ben Neighbors.
Welcome back to the channel.
Today, I'm going to show you the best possible way
to run the most scalable group training model
in your private sports training business.
This is going to start with a question that I got from a coach
that I'm working with inside of my boardroom program.
You can see there's 334 coaches in here.
This is a coach.
He's a six figure per year business owner.
One of the things that he's running into now is because the groups
that he has are specific for like skill level.
There are parents that get to him that are like, hey, we want to do this,
but we can't make it to the day and I'm for that specific group.
So his whole question in here is centered around should he mix his groups
like putting like eight to 16 year olds together?
You know how to do that.
Now, what I did was like you can see down there I made like a specific response.
It was a five minute video for his business.
Anybody that's in my program like I do that sort of stuff.
I give you one on one support.
Now, what I want to do in this video here on YouTube is I want to show you,
in my opinion, the best possible model.
If you're looking to have a scalable business
that doesn't require a lot of time.
And when I say a lot of time, I mean a lot of time slots, a lot of days,
different time slots that you that you offer.
The easiest way I can try to explain this is it first starts
with wrapping your mind around how you want to coach.
Right. And I can tell you from experience,
I was extremely stubborn in the first five years of my training business.
Like the first two years, it was all like I was hyper focused
on one on one training, one on one training.
I wanted to be the one on one guy in my area.
I did that successfully.
But I also got to the point where I was like running too many sessions.
I was dead tired.
Every Sunday I would like collapse.
I would be unbelievably tired.
And, you know, Monday, Tuesday, Wednesday, it was like Groundhog Day for me.
It's like I'd wake up.
I would work on the business.
I would go run my sessions for like five, six hours per night.
That was a normal thing for me for a couple of years.
And then I hit a brick wall.
And I was like, if I want to grow my business, the only way I can do that
is if I hire someone to do one on ones or if I go into groups.
So I made the decision first to hire someone to do more one on ones.
We did that.
And it got to a point where it's like we were maxed out with that.
And I was like, I need a better way of doing this.
So then I started small group training.
Even it was like small groups of two that cut my schedule like in half,
which was great.
I had way more energy in my sessions.
And I did it where I was like, well, if I can do like groups of two,
I could do groups of four.
I did that.
I cut my schedule in half again, and it made it easier
when I brought on other coaches to run that model
because we could train more kids at once, you know, on a given day.
You know, if I was training for kids, I had three other guys
training for kids, it's like we had like, you know, 16,
20 kids that were being trained per hour.
Then I realized again, I was like, well, if I could do groups of four,
I could do groups of six.
So we did that.
Then I went from six to eight and eight to ten, ten to twelve.
I got it to a point where I realized
it's not going to come down to who specifically here's at this session.
It's going to come down to do these kids get results.
And if they get results, the end customer, which you might think is the kid,
but it's actually the parents, the end customer is happy
if the end customer, the parents are seeing their kids get results.
They're like, they're not going to care how it's actually done.
That doesn't mean you should have like a four year old
and a 19 year old in the same session.
I'm not saying that.
I'm saying that you should be looking and at least thinking
about doing this in a way where you can maximize your time
based off of your skill set as a coach.
In previous videos that I made on my YouTube channel,
I've been talking a lot about the better you are at communicating,
the more money you can make per session, the more money you can make per month.
And if you know my model, you've talked about this for years
about selling a program, not selling sessions.
So if your program is built around mixing kids at different age levels,
then you can be way more efficient with how you run your business.
I'll give you this example so you can just hear this out loud.
So if you train kids from like 12 to 18 years old,
it doesn't matter the skill level.
Then anybody who who gets on a call with you,
you just have to have your schedule set up to where it's like
you have enough available days that don't conflict with club sports.
You should know the club sports in your area very well.
Even when if they're playing high school soccer or high school basketball,
that's still not going to conflict with this.
If you set up the right way,
you can do it to where it's like they can come to a session
that fits within their schedule based on how you run your business.
When they come into a session, it shouldn't be.
Well, I'm going to cap these sessions out at like four kids.
It should be like I could cap these sessions out at,
you know, 12 kids or 16 kids.
If you think about it,
what you could do is you could just have an assistant coach
that's also there with you.
You could split those kids up.
If you want kids to have more personalized attention
and there's a coach I'm working with right now, they have over 500 customers.
This is exactly how they run their business.
They have over 500 kids on a monthly subscription.
It's exactly how they're running their business right now.
It's like three years ago, I think they had like 200 kids.
They were running it a little bit different.
Now they're like running this type of model like they can.
They have the capacity to take even more kids based on how it's set up.
Right. So for you, if you're watching this,
it's not going to be, you know,
how can I scale and get more assistant coaches to run a small group model?
If you do that, you need more coaches, more coaches for you is more overhead.
Most of the time, more coaches equals you need more space or space
is most of the time more overhead for you, too.
This is why this model can work really well
if you're in a facility or if you're at like an open park.
I ran my whole business from an from a public park.
Right. We were able to run this type of model that I'm explaining.
So, again, the difference with this model is kids from an age group
can join a group that you have there with other kids from that age group.
But it's not going to come down to their skill level.
You have to be able to be a good communicator to run that model
so you can coach kids from different skill levels within the same group.
That is going to be the unlock to growing and selling your business.
I'm going to show you very simply how I think you can manage.
I'll just call it. Just make this simple.
If you have a high ticket thing, you charge like five thousand dollars
per year for your program.
I'm going to show you a two hundred fifty thousand dollar per year model
with this. Right.
So you have 50 kids.
The parents are paying five thousand dollars per year.
If you think that number is too high, then you need to go
watch the the playlist on my YouTube channel.
Here, coaches talk comfortably about charging that that sort of stuff
because like in my program, that's what we do. Right.
So if you have 50, we're paying you five thousand dollars per year.
That's two hundred fifty thousand dollars per year.
Now, if you just do it very simply where you cap off
the groups at 10 kids.
Right. If you have 10 kids per group,
that means you only have five sessions per week.
You could potentially do it to where it's like you have sessions,
you know, Tuesday through Friday.
That's it.
If you do that, that should be able to accommodate
every single person who is wanting to work with you.
I know this because like when I really studied the live club
soccer is like kids don't have practices on Fridays.
Some kids have Tuesday, Thursday practice so they can come on Wednesday.
No one has practice on Friday.
So I know they can come on Friday.
Some kids who have Tuesday, Thursday, they could come on Wednesday.
So on with that type of model,
you can accommodate a lot of different families
without even ever having to run anything on the weekends. Right.
With that, you could have groups of 10
or have it available to where like people could come whenever they want.
If you have the the type of business set up
where you have an assistant coach, like there could be 20 kids one day
and one on one session.
If you have the assistant coach, you could accommodate that.
And what you do is you then start to pinpoint, OK,
what are the days that are really popular?
What are the days that aren't?
And you can start cutting the days that aren't popular.
Then you can start maximizing the days that are right.
I've seen enough coaches that I work with
that are running this type of model right now.
It's because they first they changed how they thought about coaching.
They got out of this rigid mindset of I have to do it
a very specific way towards, oh, yeah, I could do it this way,
but I have to change how I coach.
So if you're watching this right now,
you want help implementing something like this within your business.
Reach out to me.
Go right below here in the link in the description.
You can book a call with me.
I will text you before you take the call.
I'm going to ask you questions.
I'm going to clarify what I do, see if it's a fit before we even spend time
talking.
I have a lot of coaches every single week to try to book calls with me.
I don't take calls with every single coach.
I only take calls with serious coaches that already have a business,
already up and running, already established, looking to grow and scale.
So if that's you, go below here, book a call with me.
I love to chat. See you later.
